I Compared Three Quotes, and the Answer Was Already Ours

Last week I was weighing whether to outsource a repetitive task. I got quotes from three vendors, all calculated as fixed monthly fees. Strangely, all three came in several times higher than the monthly cost of running one of our bots.

At first I felt a little proud, thinking automation had clearly won, and was ready to close the topic when Goldie said something that stuck.

「The quotes include the part where a human makes judgment calls. Our bot cannot do that.」

She was right. The cost in those quotes covered handling exceptions, interpreting vague requests, and catching mistakes. Our bot was fast and cheap only within rules that were already clearly defined.

That afternoon, while double checking everything the bot had processed, I found two ambiguous cases that fell outside the rules. In the end, a human had to finish those two by hand.

Looking only at the numbers, automation won outright. But the real comparison was not 「what the bot finished」 versus 「what outsourcing would finish」. It was 「what the bot finished plus the time a human spent reviewing it」 versus 「the whole outsourced job」. Once that review time was added in, the gap shrank considerably.

The conclusion was simple. Automation lowers cost, but it does not erase it. What it really does is let us choose where that remaining cost goes. For a small team, that freedom to choose might be the real competitive edge, and comparing three quotes taught us that again.
